Executive summary

From our working sessions in May we found that quoting is the constraint on the business: every incoming job is redrawn by hand in Moraware before it can be priced, an overflow drafting team is paid purely for quote speed, a single missing measurement can stretch a quote to around two weeks — and your time is consumed by estimating when it should be out winning work.

Since then, the platform has been built and proven on your own jobs. Seven of your real jobs have run through it, your own costing build-up has been reproduced line for line, and on 24 July 2026 we ran it live at your premises: your Rosebery tender set went from drawings to a complete 21-room take-off and a draft quote in a single sitting — its three estimator-review flags carried openly (§2). The draft's totals did not match your own: its pricing ran on the rates as then supplied, before your costing rules were decoded. Confirming the master rate card with you is the first Core-build session (§9).

This document proposes the Core build — the development that turns that proven capability into your standard quoting path, operated for you as a service, with a person reviewing every quote before it goes out. The proving already delivered on your jobs is charged at $8,500, credited in full against the Core build; the Core build itself is a fixed price, with payment staged against delivery (§7).

The sections below cover the discovery findings (§1), proof on your own jobs (§2), scope (§3§4), delivery, governance and terms (§5§8), what we need from you (§9), and how success is measured (§10).

§1 · Discovery

Discovery findings

From our on-site sessions of May 2026, we identified the following operating constraints. Each maps directly to a platform capability in §3.

Quoting throughputEvery incoming job is redrawn by hand in Moraware before it can be priced. A single missing measurement can stretch a quote to around two weeks, and an overflow drafting team is paid purely for quote speed.

Where those arrive born-digital, as your recent tender sets have, the dimension strings and finish codes are exact data in the file itself; part-raster pages route to review rather than being auto-trusted, and hand sketches route to human entry.

  • An 87-page A3 tender set: stone sheets found, rooms localised, scales grounded where the drawing itself proves them (anything else shown pixels-only, never faked), and the finishes legend decoded character for character from the drawing's own data layer — deterministic reads, with no model involved in any of them.
  • A draft quote was produced the same day with your supplied slab materials — but stated plainly: its pricing ran on the rates as supplied at the time, before your costing rules were decoded, and its totals did not match your own for the job. What is not yet proven

  • Per-measurement dimension accuracy is pending — not yet scored. The scored figure awaits hand-labelled ground truth from a working session with your estimator (§9).
  • Model geometry reads can vary run to run, and outside the calibrated Kitchen Geometry Engine they are not yet calibrated at all — which is exactly why those reads route to review rather than into the quote.
  • When dimension accuracy is scored, it arrives in the monthly accuracy report with its sample size stated — never as an asserted percentage.

§3 · Scope of development

What the Core build develops — and where your investment goes

The Core build delivers one system: job package in, reviewed and priced quote out — in your own BoQ format. The proven capability in §2 is the foundation; the Core build develops it into the complete platform below — the workflow in plain terms first, then the engineering behind it, so the scope of what you are funding is clear and measurable.

The load-bearing stages of this workflow already run as engineered code: a dedicated engine or AI agent per step — the sheet localiser, the legend and dimension readers, the geometry take-off agent, the presence check, the pricing engine — each developed, tested and versioned behind the regression suite, not a general-purpose chatbot with a prompt. The Core build hardens these engines for daily use and builds the intake and export stages around them.

The quoting workflow, as the platform runs it

Each step, in plain terms

  1. 01Job package in — checked before anything runs.The tender set — plans and elevations — plus the finishes schedule and your BoQ workbook. Missing documents and unreadable plans stop the run and say why, rather than degrading it silently; a formal package check — every required document confirmed present, and the plans confirmed machine-readable, before anything runs — is developed in the Core build. Born-digital sheets carry exact data; scanned or hand-drawn pages are never machine-measured — they route to human review and entry rather than pretending to measure them.
  2. 02Sheets, rooms and scales — deterministic.The stone sheets are found, rooms are localised, and each sheet's scale is grounded from the drawing itself. A scale that cannot be grounded is shown as pixels-only — the platform never fabricates a real-world measurement.
  3. 03Exact reads — the measurements on the plans, first.Printed dimension strings and the finishes legend are read character for character from the drawing's data layer — where the plan states a measurement, that stated measurement is what's used. Every read produces a report; a read that could drop data is flagged for review rather than passing silently.
  4. 04Geometry take-off — where the plans don't state it.Where no printed dimension covers what's needed — a benchtop's true extent, a backwall's height — the model measures from the plan and the elevations together, using the grounded scale from step 02, because much of the value in a stone job is vertical and lives in the elevations. Every such read carries a confidence score.
  5. 05Presence check.The finishes schedule is reconciled against the plans: anything scheduled but not found, or found but not scheduled, is raised for a person to decide — an error in the incoming drawings becomes a question you ask, not a cost you absorb.
  6. 06The review queue, by value at risk.Anything uncertain routes to a person before it can price. An item that cannot be priced with confidence is flagged for review, not hidden as a zero.
  7. 07Priced with your rates.Prices are computed by deterministic code from your rate card and costing rules — waste, margins, preliminaries and GST applied the way your workbook applies them. That arithmetic is what reproduced your build-up 67-for-67 (§2).
  8. 08Review, then out.Everything lands in the estimator workspace: a review queue ordered by value at risk, single-action confirm or correct, immediate reprice. Out the other side: the quote in your own BoQ format, the presence-QA report, and an export with a provenance trail on every line.

The engineering behind it

For the technically minded — this is the depth of what is being built and funded; if you'd rather, skip ahead to the deliverables. The architecture below is how the platform is actually organised: an orchestrator coordinating specialist engines and agents, each with defined tools, with a human gate between the platform and any number that leaves the building.

§4 · The demonstration

You have already seen it working

On 24 July 2026 the platform ran live at your premises: your Rosebery tender set went from drawings to a complete 21-room take-off and a draft quote in one sitting. Nothing was installed or left running on your side.

What that session provedThe reading, the speed and the honesty. Three rooms were flagged for estimator review, and a stone with no supplied rate was carried unpriced and labelled — not silently zeroed.
What it didn't — yetThe pricing. The draft ran on the rates as then supplied, and its totals did not match your own. Your rate-card confirmation (§9) closes the pricing side — proven line for line in §2 — and take-off coverage and scored accuracy (§3) close the rest.

Further sessions run the same way — live, supervised, on your jobs — and double as requirements sessions. A working session covers:

§5 · Delivery

Delivery milestones

Delivery runs in four stages. The first is already complete. Each remaining stage concludes with a review at which progress is demonstrated working on your own jobs before the next stage proceeds, and payment is aligned to these stages (§7).

Stage 1 · Delivered Proving — $8,500, credited

Your isolated environment stood up; seven of your jobs run; your costing build-up reproduced line for line; the platform demonstrated live at your premises (§2, §4). Charged at $8,500, credited in full against the Core build (§7).

Decision point: proceed to the Core build — the decision this proposal asks for.
Stage 2 Core build

The platform is developed capability by capability — accuracy scoring, rate-card confirmation, the further room geometry engines — each demonstrated on your jobs at a scheduled review (§3).

Stage 3 Launch

Your quotes run through the platform as the standard path, with Zero Point's principal estimator as reviewer of record on every quote. Training and day-to-day arrangements — including how job packages reach the platform and the expected turnaround once received — are confirmed at this stage; the ongoing subscription (§7) starts at go-live.

Stage 4 · Optional Full build

The supplier-pricing loop productionised, deeper integration with the systems you quote and invoice from, and the further stages beyond quoting — client self-serve quoting, operations intelligence, and the platform to market (§8).

Stages are sequenced by demonstrated delivery rather than calendar dates; at each review you will have full visibility of what is complete, what is next, and expected timing for the stage ahead. An indicative overall timeline is tabled with the engagement letter, before any commitment.

§6 · Data & governance

Data security & governance

Data securityAll Sienna Stone data is held in an isolated, client-segregated environment with access restricted to Zero Point principals. During the build phase there is no standing public deployment — the platform is operated in controlled, supervised sessions, with day-to-day operating arrangements for launch agreed at Stage 3 (§5).
Local storageJob files, rate cards, quotes and correction history are stored in Zero Point's managed environment, segregated per client and excluded from the software codebase by an enforced technical control.
DatabaseThe operational registry — job records, review events and approvals — is a client-stamped, append-only store: every record carries the client identifier and the named person who acted.
AI processing & residencyDrawings and job documents are read by a major commercial AI model under locked, pinned settings — for stone take-offs this includes the plan and elevation sheets the geometry is read from. The model is operated under commercial API terms: your inputs and outputs are not used to train public or shared AI models and are auto-deleted within about 30 days. The operational trace of each run, including the document content processed, is held in your own per-client project in Australian data centres (Sydney), with a limited retention window and restricted access.
PrivacySienna Stone data is used solely to deliver the Sienna Stone platform. On exit, your data is returned and working copies are deleted on request.
GovernanceHuman approval is required for every rate, correction and sign-off — nothing in the platform can approve itself. Reads below the confidence threshold route to review rather than into a quote, and every model or configuration change re-runs a regression suite of 2,500+ automated tests before release.
§7 · Investment

Investment — fixed-price development

The Core build is delivered at a fixed price. There is no hourly billing. The proving already delivered on your jobs is charged at $8,500 and credited in full against the Core build — you never pay for it twice. The proving fee is invoiced with the engagement letter, on approval; if the Core build does not proceed, nothing is owed for the proving. Your total cash to launch is $35,000. All figures are AUD and exclude GST.

Payment on the Core build is staged against delivery: 30% on commencement, 40% at the mid-build milestone, 30% on acceptance at launch — of the full $35,000: $10,500 / $14,000 / $10,500, with the $8,500 proving credit applied against the final payment ($2,000 on acceptance). Acceptance is delivery-based — the platform running your jobs end-to-end as scoped in §3 — with the acceptance test agreed in writing before the build begins.

Ongoing running costs, from go-live: $1,500 per month, plus usage costs at actuals — confirmed once the completed platform's operating profile is known. Monthly costs vary with usage and users; there are no usage fees during the Core build. Review time by our principal estimator as reviewer of record is included. The subscription carries 30 days' notice and no lock-in (§8): if it doesn't work for the business, you are never locked into it. Stage 4 and the further stages in §8 are scoped and priced as their own projects — nothing beyond the Core build is committed by this proposal.

Who reviews your quotes

At launch, Zero Point's own principal estimator is the reviewer of record — every quote is reviewed by a person before it goes out, and that review time is included in the subscription. The role hands over to you or your estimator whenever you choose, with training provided and day-to-day access arrangements confirmed at launch (§5, Stage 3). And if an issued quote is later found wrong, the error is logged against the job, traced to its cause through the audit trail, and reported in the monthly pack with the corrective change re-verified against the regression suite — errors are treated as defects to fix, not noise to absorb.

Beyond the Core build

Once the Core build is delivered and launched, everything below is scoped and priced as its own project — the Core build carries no obligation to proceed with any of it. None of it is promised by this document; each becomes real the same way quoting did — built on your jobs, proven, then relied on.

Full build — supplier pricing, automatedThe procurement loop productionised: supplier pricing requested per job with your approval on every send, returned quotes read and applied to the estimate. The loop has already run end-to-end on your Kulgoa job — the platform's estimate landed within 3% of the real supplier quotes (−3.0%, one job) — so this is the productionising of demonstrated capability, not an experiment.
Full build — deeper integrationIntegration with the systems you quote and invoice from, structured intake of drawing revisions, and the workflow refinements captured at stage reviews — sequenced in the order that matters to you.

Where the platform goes from there

Client self-serve quotingOnce the platform is proven in your operation, your builder and designer clients produce their own draft quotes through it — your rates protected, every quote still passing the review gate before it binds you. Faster for them; zero drafting time for you.
Operations intelligenceLive scheduling, supplier ordering and slab-pricing correspondence, and job and timeline status that updates as things change — so the operation runs planned, not reactive. Manufacturing and fabrication workflows follow the same pattern as quoting: deterministic where possible, human-gated where it matters.
On-site measure intelligenceSite teams carry every measurement and detail for the job and can query a project knowledge base on the spot; check-measures are recorded against the plans, and a plan-versus-site difference beyond an agreed tolerance raises an alarm — instead of surfacing at fabrication.

§9 · Working together

What we need from you

The platform is built from your knowledge of your trade. Much of it is already captured — your costing workbook is decoded and reproduced (§2) — and the items below are what turn "pending" into scored, and "proposed" into confirmed.

First priority — rate-card confirmation

The single input the Core build most depends on. Your costing rules have been decoded from your own workbook and structured for your confirmation — rates, waste treatment, margins, and the handful of items with no rate on the currently supplied sheets. Until they are confirmed, no live quote can go out priced the way you price — the Rosebery draft showed exactly that (§2, §4). A couple of guided working sessions of about an hour and a half each, scheduled first in the Core build: you bring the judgement; we provide the structure and do the build.

Recent job packagesA set of roughly ten recent jobs — drawings, finishes schedule and your issued BoQ as the answer key. These are what unlock scored accuracy reporting across a real spread of your work.
A ground-truth session — guided, no preparation neededA single session of about two hours, run by us end to end. How it works: (1) we bring a handful of your completed jobs up in the workspace; (2) you or your estimator state the correct dimension for each highlighted stone piece — benchtop runs, backwall heights — reading straight off the drawings the way you price today; (3) each answer is recorded as ground truth with the name of the person who gave it. We supply the drawings, the tooling and the session run; you bring the trade judgement. This is what turns dimension accuracy from "pending — not yet scored" into a scored monthly figure you can hold us to.

The platform is developed around the way Sienna Stone already operates — your BoQ format, your materials, your costing rules, your review judgement — rather than requiring the business to adapt to generic software. The Core build delivers that foundation for quoting. The same architecture then extends in the next stages (§8): supplier pricing in the loop, deeper integration with the systems you run on, and a documented, measurable quoting operation in place of head-held process. The outcome is a business that quotes faster than it could hire for, with every number traceable to the drawing it came from and a person in control of everything that goes out the door.
